What is your experience working with software developers?

Some chief technology officers are developers while others manage software development projects. Asking this question allows you to determine the candidate's management style and how it aligns with your company. They should give specific experience in software development. Talk about a time you had a conflict with a team member and how it was resolved.

Conflict can happen in many situations, especially in teams with differing ideas and approaches to work. Asking this question gives you insight into the candidate's ability to work with others and resolve issues. What to look for in an answer:

  • Creative problem-solving skills
  • Communication and interpersonal skills
  • Ability to work with diverse groups of people

How do you stay up to date with current technological trends?

Technology advances quickly, so technology leaders must stay up to date on current trends and keep their companies ready for the future. This question helps determine if the candidate fits within your company's goals. What to look for in an answer:

  • Interest in continuing education
  • Strategy to implement new ideas into IT
  • Recognition of current technology capabilities and limitations
Example:

'I follow several IT business websites, and I'm a member of the Australian Information Industry Association and the IT Professionals Association. What technology innovation do you think will impact businesses over the next five to 10 years?

The CTO's technological vision should be future-centric as demand for technology leadership grows. The candidate should be aware of dynamic technology changes that will affect the company's future. What to look for in an answer:

  • Strategic planning that is future-centric
  • Technology trends now and over the next several years
  • Awareness of the dynamics of evolving technology in business  
Example:

'Cloud spending will triple, industry competition will be a battle of technology stacks with serverless architecture. Augmented reality and wearables will be the norm, as will wireless conference rooms and 3D printing. I anticipate major growth in IoT, driving a trillion-sensor economy and climate-resilient infrastructure, computer and device screens replaced by eyewear, and $1,000 computers that will process information at incredible speed. Other predictions are a global eight billion people hyper-connected at speeds over one megabit per second, internet access 1,000 times faster, global mobile web traffic at 126 exabytes, and global internet traffic at 452 exabytes.'

How do you inspire and motivate your team?

This question evaluates the management style of the CTO candidate and how they lead their teams. They should discuss policies for inspiring and motivating employees. What to look for in an answer:

  • Leadership skills
  • Specific motivation techniques
  • Ability to relate business goals to technical staff
Example:

'To help inspire my staff, I lead by example, have one-on-one meetings outside the office, provide in-office group lunches and attend conferences with them. Other motivation strategies I use include encouraging solutions over problems, praising team efforts and delegating responsibilities. What is your leadership style, and how do you provide direction?

This is a direct question where the candidate reveals their management style and why it works. Management and leadership aren't the same, and the candidate should delineate that message. What to look for in an answer:

  • Recognises and understands different leadership styles

'As a leader, I use a coaching style when delegating tasks so I can assess team members' weaknesses, strengths and motivation. I use a visionary and strategic style when I need to drive progress, implement change and establish an organisational bond. Most often, I use a democratic leadership style to encourage collaboration, participation and an exchange of ideas and engagement.'

If we were to buy and implement a new IT system, how would you obtain support from our Director of Finance?

Major IT systems are expensive and require budget approval and executive-level support. The candidate should disclose their strategy for translating tech-talk into understandable terms and highlighting the benefits of large purchases. What to look for in an answer:

  • Placing value on the benefits of a system
  • Communication skills to explain the technology 
  • Knowledge of different systems and ability to select suitable solutions
Example:

'I put the project request in writing with clear, concise context in understandable language. Describing the benefits, I put my best argument forward, which includes ROI calculations, cost savings and deliverables. I develop an elevator pitch adjusted to various audiences, such as upper management and other stakeholders. Stakeholder support prior to the budget meeting presentation helps the approval process and reduces barriers against the project.'

How do you develop the overall annual budget?

There are several formats for developing budgets, from specific software to an Excel worksheet. Candidates should have a method for developing and tracking budgets. What to look for in an answer:

  • IT budget experience
  • Knowledge of budget line items 
  • Strategy for developing and tracking budgets
Example:

'I have experience with Excel, ClearCost software, and ITAM, which tells me who is using which resources. I use the existing budget as a baseline, the new budget as a strategic tool, and prioritise budget asks. Within prioritisation, I schedule the most critical discretionary expenses in the first and second quarters. Baseline numbers include fixed costs, new equipment, programming, changes in systems, staff changes and operations costs. I determine if I need to outsource processes, financial options or contingency plans, and I identify assets coming off depreciation schedules.'

How would you deal with a budget decrease during the year?

The company may experience issues requiring budget cuts, especially for large expenses or projects. The candidate must show their ability to deal with cutbacks in department funding and reallocate funds. What to look for in an answer:

  • Prioritising IT projects in various phases
  • Ability to reallocate resources and meet goals
  • Strategy for dealing with any budget decreases
Example:

'I would re-prioritise projects and goals and reallocate resources. For instance, I would merge our databases and scale back our infrastructure costs. I would talk to the team to identify cuts and with stakeholders to identify projects that can be deferred. It would be helpful to assign more tasks to contract workers or interns instead of hiring new staff, plus limit or cancel any travel.'

How have you dealt with an impractical IT request? How did you handle it?

Unfeasible requests often go back to people not understanding the role of the CTO, the company's architecture limitations, or the specifics of the IT department. Your candidate knows these facts and should display their skills for dealing with unreasonable requests. What to look for in an answer:

  • Problem-solving skills
  • Effective communication and interpersonal skills
  • Ability to appropriately respond to challenging requests

'I get a clear understanding of the deliverable desired by the request and give an explanation addressing the unfeasibility of the request while providing appropriate information such as costs, ROI and architecture limitations. If possible, I offer alternatives.'

Would you prioritise investing in our current technology for improvements or investing in research and development?

The CTO position is an executive role where a key responsibility is decision making. This question examines variables that the candidate deems most important and their process for making decisions. What to look for in an answer:

  • Problem-solving
  • Decision-making strategies
  • Critical and analytical thinking skills
Example:

'I would weigh the advantages and drawbacks of the decision based on what we want the technology to accomplish. To streamline a process, I'd support investing in our current technology. However, I'd have to examine the costs, quality and time requirements to change an existing system. Depending on the required deliverable, I might consider buying a low-cost technology solution. If we're adding products, I would support R&D because it creates new products, adds features above the current architecture, and connects various parts of our company's strategy and business plan.'

How would you lead our company through technological changes?

The company looks to the CTO for guidance and advice. The candidate should know the elements of change, show leadership and motivate people to adopt new standards. What to look for in an answer:

  • Lead by example and accountability
  • Identify changes and their deliverable
  • Implement a smooth transition through IT changes
Example:

'There are a few steps to follow to get through changes, and each one has a long list of tasks attached. But the big picture includes explaining the "why" of the changes and giving insight into the benefits. Being transparent and communicating an overview of the process with its specific changes is vital. I also provide a timeline and training, and ask for feedback.'

How important is cybersecurity in your role as a chief technology officer?

Sometimes a company has a chief security officer, and sometimes security is one of the many roles of a CTO. Either way, the candidate should ensure that technology and data are secure and maintain compliance. What to look for in an answer:

  • Knowledge of compliance
  • Awareness of cybersecurity threats
  • Accountability for the safety of technology and data
Example:

'While a cybersecurity officer may report to me, I hold the final responsibility for the cybersecurity of our company. I ensure compliance and security in every decision I make, continually review what we have, and ensure that the right processes, people and technology are in place for monitoring security at all levels.'
